The 30-second answer

The useful question is not “CNC or hand carved?” but “which task did each method perform, from which approved reference, and what was checked afterwards?” Traditional carving can progress from axes, points and punches to claw and flat chisels, drills and abrasives.[1] Mechanical transfer is not new: the V&A records that Rodin’s assistants used a pantograph-based device to scale clay models for marble carving.[2] Modern stone production can also include digital files and multi-axis CNC machinery; Stone Federation GB documents one current UK architectural project using six-axis CNC for intricate stone detailing.[4] None of these sources proves that one method is universally better.

When a supplier uses “hand carved” or “CNC made”, ask for task-by-task disclosure. A single label does not tell you how the design was set out, how much stone was removed by each method, how the surface was finished or what criteria governed acceptance.

Plain definitions

A shared vocabulary prevents marketing language from doing the work of evidence.

  • Set-out: locating the intended form and principal references within the block.
  • Roughing: removing surplus stone to establish the main masses; traditional roughing tools leave deeper, less even marks than finishing tools.[1]
  • Dimensional control: checking agreed dimensions, interfaces and tolerances against the governing reference.
  • Detailing: developing finer form, edges, recesses, undercuts or ornament.
  • Surface finishing: establishing the intended tool marks, texture, abrasion or polish.
  • Drilling and polishing: separate operations that may be carried out by hand, power tool or machine and should be named rather than hidden by a broad label.
  • Banker stonemason: Skills England describes this workshop role as producing finished stone components from raw block to exacting tolerances; its standard includes setting out, carving enrichments, finishing and meeting specifications.[3]

Use a task-by-task disclosure matrix

Compare suppliers on tasks, not on adjectives. A neutral matrix might look like this — with the method column completed by the supplier for a specific piece, and no percentages:

The RIBA Plan of Work is for building projects rather than sculpture, but its use of stage outcomes, information exchanges and a design-responsibility matrix provides a useful governance principle: decide who supplies, checks and approves each piece of information.[5] Apply that principle proportionately in the commission workflow.

What CNC and digital tools establish

CNC uses a digital instruction set to control machine movement. In stonework it may be assigned cutting, profiling, drilling or surface-shaping tasks, depending on the equipment, tooling, stone and geometry. The Stone Federation case study shows CNC cutting and six-axis machining used for complex architectural detailing in one project.[4]

That example does not establish that CNC is always more accurate, faster, cheaper or less wasteful for sculpture. Each comparison needs the same task, material, finish, tolerance and measurement basis. Ask to see the approved digital input, machining allowance, orientation and post-machining checks for the piece being assessed.

What hand work changes

The V&A’s account of stone-carving tools shows that different hand tools leave different evidence: points and punches rough out, claw chisels remove material in a controlled way, flat chisels refine surfaces, and drills excavate or make decorative effects.[1] Hand work can therefore establish the whole form in direct carving or refine selected areas after another transfer or shaping method.

This does not justify the phrase “entirely hand carved” where machine shaping, power tools, drilling or mechanical polishing were also used. For a commissioned piece, the accurate description is the one that names the actual operations.

Finishing, drilling and polishing reality

“Hand-finished” should not conceal other steps. The V&A notes that drills, rasps, rifflers, abrasive minerals and polishing materials can all contribute to a finished stone surface.[1] Contemporary equivalents may be manual, powered or computer-controlled. Ask which tool made the final visible surface, which operations prepared fixing interfaces, and whether samples or reference panels govern the result.

Records and QC to request

Disclosure is only credible with evidence. For a specific piece, request:

  • the same piece photographed at the digital/CNC stage, the hand-detail stage and the finished stage;
  • macro details showing where hand work changed the surface;
  • a comparison of the finished piece against the governing drawing or model, with the dimensions and tolerances actually checked;
  • named responsibility for production, carving and quality control.

Skills England’s occupational standard supports checking work against drawings, CAD, specifications and quality requirements and recording variations.[3] It does not validate a particular workshop. Supplier-specific capability must come from that supplier’s own rights-cleared evidence.

Questions to specify the method

Put these in the brief so the answer is contractual rather than promotional:

  1. For each task above, which method and equipment were used?
  2. Which operations must we approve before they proceed?
  3. What tolerances are checked, against which approved revision?
  4. Where are mechanical finishing, drilling and polishing used?
  5. Can you show the same piece at machine, hand and finished stages?

Use the matrix in the brief and the approval sequence. Do not treat a single “hand carved”, “digitally made” or “precision CNC” label as evidence of method or quality.
